I recently completed my Business Analyst interview at Deloitte UK, and it was an intense experience that tested both my analytical thinking and business acumen. Unlike traditional behavioral question-and-answer sessions, the interview threw me straight into a live Business Case that I had to dissect on the spot.

The interviewer was a sharp Senior Manager who, after brief pleasantries, cut straight to the chase: "OK, let's dive into a case."

The Case Background| 案例背景
Client Profile: A well-known UK fast fashion retailer, similar to ASOS or Boohoo. The Problem: Their online return rate has been persistently high, especially among Gen Z customers. This isn't just eating into profits—it's creating massive logistics and inventory pressure.

They wanted us, as Business Analysts, to analyze the root causes and propose solutions. Preparation time was 15 minutes, followed by a presentation.

My Analytical Framework| 我的分析框架
Facing this open-ended problem, my first instinct was to establish structure. Without it, the analysis would become chaotic. I decided to use a classic "Problem Diagnosis → Solution Proposal" framework.

I deconstructed the high return rate using Fishbone Diagram thinking, breaking it into several potential cause dimensions:

1. Product Issues| 1. 产品本身 (Product Issues)
Sizing Inconsistency: A common fast fashion problem. Size S in different styles can vary significantly. Customers often buy multiple sizes to find the right fit, then return the rest—a behavior called "Bracketing."
尺码不准 (Sizing Inconsistency):这是快时尚的通病。不同款式的S码,可能实际大小差很多,用户为了找到合身的,经常会一次买好几个码,然后退掉不合适的,这种行为叫Bracketing。
Quality & Description Mismatch: Online photos look great, but reality disappoints. Material and color discrepancies between Product Descriptions and actual items lead to customer disappointment.
质量/描述不符 (Quality & Description Mismatch):网图很美好,现实很骨感。衣服的材质、颜色跟网站上的Product Description有差异,导致用户期望落空。
2. Website UX Problems| 2. 网站体验 (Website UX)
Lack of Information: Product pages missing crucial decision-making information—no multi-angle model videos, inadequate Size Guides, or insufficient customer Reviews and buyer photos.
信息不足 (Lack of Information):产品页面缺少足够的信息来帮助决策。比如,没有多角度的模特上身视频,没有详细的Size Guide,或者没有其他用户的Reviews和买家秀。
Poor Personalization: The Recommendation Engine isn't intelligent enough, pushing items customers don't actually want, leading to impulse purchases and subsequent returns.
推荐不准 (Poor Personalization):Recommendation Engine不够智能,给用户推的都不是他们想要的款式,导致冲动购买和后续退货。
3. Customer & Policy Factors| 3. 客户与政策 (Customer & Policy)
Abuse of "Free Return" Policy: "Free returns" was meant to enhance customer experience, but some users treat it as a "free fitting room."
「免费退货」政策的滥用 (Abuse of Free Return Policy):「免费退货」本来是为了提升用户体验,但现在被一些用户当成了「免费试衣间」。
Influencer Hauls Effect: Many influencers on YouTube and TikTok create "Haul" videos, buying large quantities, filming content, then returning everything—creating copycat behavior.
网红效应 (Influencer Hauls):很多网红在YouTube或TikTok上做Hauls视频,一次买一大堆,拍完视频就全退了,带动了一波跟风。
4. Logistics & Packaging| 4. 物流与包装 (Logistics & Packaging)
Damaged in Transit: Poor packaging leading to product damage during shipping.

After diagnosing the causes, I proposed a three-phase Roadmap:

Goal: Rapidly reduce return rates by optimizing existing processes.

Enrich Product Pages: Immediately add 360-degree view videos for each SKU, introduce more accurate AI sizing recommendation tools (like Virtusize), and strongly encourage customers to upload photo Reviews.

Refine Return Policy: Can't completely eliminate free returns, but can make adjustments. For example, charge a small Restocking Fee for "Serial Returners" who excessively return items.
调整退货政策 (Refine Return Policy):不能完全取消免费退货,但可以做一些微调。比如,对于过度退货的Serial Returners,可以适当收取少量Restocking Fee。
Mid-term Development| 中期发展 (Mid-term Development)
Goal: Use technology for smarter problem-solving.

Build Analytics Capabilities: Use Data Analytics to build a return prediction model. Identify which products and customers are most likely to return, enabling proactive intervention.

Implement Virtual Try-On: Explore AR technology allowing customers to virtually try on clothes via smartphone, improving decision accuracy.

Goal: Fundamentally transform the business model.
